Program Management Digitization Operating Model and Implementation

A top tier Canadian bank was moving from a paper based Records Management system to a digital one, enabling paper Records to be destroyed  to drive faster, nimbler processes and long term cost savings.   The  banks Enterprise  Records Management Office  was responsible for designing a legally certified end to end process to digitize paper, destroy paper, archive images in a centralized  repository, electronically manage the  images , and  enable the retrieval of images to support business processes. The  bank initiated this project internally with unsuccessful results. The project had several delays, project cost over-runs , stakeholders were not fully engaged, and the initial product implementation resulted in a on-going cost exposure of over 50%. The bank put the project on-hold . Before implementing any more products they needed assistance to align the project outcomes  to the original business case  expectations. Specifically they needed help to:

  • Complete a lesson’s learned document to determine why the  project was not successful and, provide an action plan  to address
  • Work with the contracted service provider/vendor to design a new solution to meet the business requirements at a reduced price
  • Put a program structure in place that aligns and informs stakeholders /project team members
  • Re-baseline the  project to determine timeline, cost and resources required to implement new solution
